当业务出现高峰时,往往会工厂产能小于客户订单需求量,唯一办法是外包.那么如何在合理成本下进行外包呢?

In 2000, I handled one project, since our capacity could not meet customer demand, so we chose one supplier in Dongguang. Below is major procedure,

0, Analysis all quatotion from candidate suppliers (Have they produced similar product as yours?)
1, Talk with customer, on why we need find one subtier supplier for their products, to get their approval
2, Aduit the supplier on quality system, process control, logitics system... And train and consult this supplier (In fact, in Apr, their FTY is about 70%, but on July, the FTY is about 95%...)
3, Prepare one master schedule on how to transfer all tool/equipment, inspection spec, communication management...
4, Pilot run, then go through PPAP, then get customer approval
5, Mass production
6, Regular meeting on quality, delivery...
